What is leadership alignment — and why does it collapse?
Leadership alignment is the degree to which an executive team shares a unified understanding of strategic direction, priorities, and how to execute — and the degree to which their daily behaviours actually reflect that unity.s
"Executives don't fail because they lack intelligence. They fail because they're pulling in different directions at the same time."
The gap between agreement and alignment
Most leadership teams in South Africa believe they are aligned. They attend the same strategy sessions, they nod at the same presentations, and they sign off on the same annual plan. But agreement in a meeting room is not the same as alignment in execution.
True leadership alignment means that when leaders return to their departments, they make decisions that are consistent with the strategic direction. It means that when conflict arises — and it always does — they resolve it through a shared framework rather than political manoeuvring. It means that accountability is real, not performative.
In our work with over 400 South African leadership teams, we have found that the vast majority operate with a significant alignment gap. Leaders publicly agree and privately resist. Strategy documents sit in shared drives while the organisation continues executing last year's priorities.
The research is consistent: organisations with highly aligned leadership teams outperform their peers by up to 2.5× on execution metrics — not because they have better strategies, but because their human system actually executes the strategy they have.
Why leadership teams misalign in the first place
Leadership misalignment rarely happens because people are incompetent or malicious. It happens because organisations fail to create the conditions for genuine alignment to form.
In South Africa specifically, leadership teams face unique pressures that accelerate misalignment. BEE transformation creates complex loyalty dynamics within executive teams. Legacy organisational cultures reward silo performance over enterprise contribution.
Rapid economic volatility forces reactive decision-making that fractures long-term strategic coherence. And leadership teams are often assembled from high-performing individuals who were never taught how to function as a collective unit.
The result is a leadership team that looks unified from the outside — in board presentations and annual reports — while internally operating as a collection of competing fiefdoms. Strategy fails not at the planning table but in the corridors, the budget meetings, and the moments when individual leaders choose department over enterprise.
Why strategy consulting cannot fix this
The instinctive response to execution failure is more strategy. A new framework. An updated five-year plan. Another strategy retreat. But strategy is not the constraint. The human system is the constraint.
Strategy consultants — even excellent ones — are trained to diagnose market position and competitive advantage. They are not trained to rebuild trust between a CFO and a COO who have been in conflict for two years. They cannot install the psychological safety that enables leaders to disagree productively.
They have no methodology for creating genuine accountability in organisations where accountability has become a word rather than a practice.
This is where the Leadership Alignment Workshop operates. Not above strategy — inside the human system that executes it.
--- Diagnostic Signs ---
6 signs your leadership team is misaligned
Misalignment rarely announces itself. It disguises itself as complexity, market conditions, and resource constraints. These are the real signals.
Strategy changes every quarter
Leadership cannot hold direction under pressure. Every crisis produces a new priority. Frontline teams stop taking strategy seriously because they know it will change again.
Meetings are performances
Leadership agrees in the meeting room and disagrees in the corridor. Real conversations happen in bilateral meetings and WhatsApp groups. The formal governance structure becomes theatre..
Departments work in silos
Information flows vertically but not horizontally. Leaders optimise for their own division's metrics. Cross-functional projects stall because no one owns enterprise outcomes.
Accountability is selective
Some leaders are held to commitments; others never are. Performance management is inconsistent. The people watching know exactly who can get away with what — and it destroys motivation.
Decisions take far too long
Issues that should be resolved in days take weeks or months. Leaders escalate rather than decide. Committees multiply. The org becomes slower as it grows larger..
Execution never matches the plan
The gap between what was agreed in the strategy session and what actually gets done is consistent and wide. The plan is admired, not executed. Results disappoint year after year.
